Sony Stands By Live Service Strategy Despite Concord Setback, Confirms Marathon Release Before 2026

Sony reaffirmed its commitment to live service gaming despite high-profile failures like Concord, while confirming Marathon will launch before April 2026 - though acknowledging the recent alpha test received mixed feedback.

Learning From the Concord Debacle

Sony's hero shooter Concord became one of PlayStation's most disastrous launches, going offline just two weeks after release with estimated sales below 25,000 copies. The catastrophic failure led to developer Firewalk Studios' closure, costing Sony hundreds of millions.

During an investor Q&A, PlayStation Studios head Hermen Hulst addressed how Concord's failure informs their approach to Bungie's upcoming extraction shooter Marathon. While admitting to "varied" alpha feedback, Hulst guaranteed Marathon's release by March 2026, promising lessons learned from Concord.

"Live service represents tremendous opportunity, but comes with unique challenges," Hulst stated. "While Helldivers 2 succeeded, Concord entered an oversaturated market without sufficient differentiation. We've overhauled our validation processes to prevent repeating these mistakes."

Hulst emphasized Marathon's development benefits from rigorous testing cycles, analytics, and constant iteration - crucial for live service success. "Feedback has been mixed but invaluable for refinement," he added, calling Marathon "Bungie's boldest innovation in over a decade."

Unresolved Controversies and Broader Strategy

The executive notably avoided addressing recent plagiarism allegations against Marathon. Last month, Bungie admitted a former artist improperly used independent creator Fern Hook's work, prompting a thorough asset review.

Sony's live service push has seen both triumphs and turmoil. Beyond Concord's failure, they canceled Naughty Dog's The Last of Us multiplayer and reportedly axed two unannounced projects - including a Bluepoint-developed God of War title.

Originally planning 10+ live service titles by 2026, Sony has scaled back to 6 confirmed releases. Recent developments include:

  • New teamLFG studio incubating live service projects
  • Guerrilla's Horizon multiplayer in development
  • Haven's Fairgames moving forward despite Jade Raymond's departure

Hulst highlighted successful models like MLB The Show, Destiny 2, and particularly Helldivers 2 - where microtransactions now drive over 50% of revenue. "We remain committed to building a diverse, resilient live service portfolio," he concluded, reaffirming Marathon's fiscal year 2026 launch window.
